Building Your First AI Agent: A Guide for Non-Technical Stakeholders

A step-by-step guide to understanding, scoping, and overseeing your organization's first AI agent project - no coding required.

AI agents are software systems that can take autonomous actions on behalf of users - answering questions, processing requests, making decisions, and completing multi-step workflows. This guide is designed for business leaders, product managers, and non-technical stakeholders who want to understand how to scope, commission, and oversee an AI agent project.

What Is an AI Agent?

An AI agent goes beyond a simple chatbot. While a chatbot follows scripted conversations, an AI agent can:

  • Understand natural language requests in context
  • Access your internal systems (CRM, databases, documents) to find relevant information
  • Take actions like creating records, sending emails, or processing transactions
  • Handle multi-step workflows that would normally require a human
  • Learn and improve from interactions over time

Think of the difference between a phone tree ("Press 1 for billing") and a knowledgeable assistant who understands your question, looks up your account, and resolves the issue end-to-end.

Step 1: Identify the Right Use Case

Not every process benefits from an AI agent. The best first use cases share these characteristics:

High volume, repeatable tasks: Look for processes that happen hundreds or thousands of times per month. Each individual task should take a human 5-30 minutes. Common examples include customer support inquiries, internal IT help desk requests, HR policy questions, and data lookup and reporting tasks.

Clear success criteria: You should be able to objectively evaluate whether the agent handled a request correctly. "Did the customer get the right tracking number?" is a clear criterion. "Did the customer feel heard?" is harder to evaluate but still important.

Tolerance for imperfection: Choose a use case where an 80-85% automation rate is valuable and the consequences of errors are manageable. Do not start with high-stakes decisions (medical diagnoses, legal advice, financial approvals) as your first AI agent.

Available data and systems: The agent needs access to the information it needs to do its job. If that information is locked in people's heads or scattered across disconnected systems, agent development will stall while you solve data infrastructure problems first.

Step 2: Define the Scope

Scope creep is the number one cause of AI agent project failure. Define clear boundaries:

What the agent WILL do: List the specific tasks, one by one. For a customer support agent, this might include: answer questions about order status, process simple returns, update shipping addresses, and explain refund policies.

What the agent WILL NOT do: Equally important. For the same agent: will not handle complaints about product defects (escalate to senior team), will not process refunds over $500 (escalate to manager), will not make promises about future product features.

Escalation paths: Define exactly when and how the agent hands off to a human. Good escalation triggers include: customer expresses frustration, request falls outside defined scope, agent confidence is below a threshold, or the customer explicitly requests a human.

Step 3: Prepare Your Data and Systems

Your AI agent needs three things:

Knowledge base: The information the agent uses to answer questions. This typically includes FAQ documents, product documentation, policy manuals, and training materials. Audit this content for accuracy and completeness before the project starts - the agent can only be as good as its source material.

System integrations: API connections to the systems the agent needs to access. Common integrations include CRM (Salesforce, HubSpot), help desk (Zendesk, Freshdesk), order management systems, and internal databases. Identify these early because API access and permissions can take weeks to arrange.

Historical conversations: Past customer interactions (chat logs, email threads, call transcripts) are invaluable for training and evaluating the agent. They show you what questions people actually ask, how they phrase them, and what good answers look like.

Step 4: Choose Your Approach

This gives you the most control and the best results, but requires a larger upfront investment. Best for: organizations with complex workflows, strict compliance requirements, or unique system integrations.

Use an agent platform: Platforms like Ada, Intercom, or Cognigy provide no-code or low-code tools for building AI agents. These are faster to deploy but less customizable. Best for: straightforward customer support use cases with standard system integrations.

Hybrid approach: Use a platform for the basic framework and bring in a development partner for custom integrations, advanced capabilities, and fine-tuning. This balances speed with customization.

Step 5: Set Success Metrics

Define what success looks like before you start building:

  • Automation rate: What percentage of requests can the agent handle without human intervention? A realistic target for a first agent is 60-75%.
  • Accuracy: What percentage of automated responses are correct? Target 95%+ for factual questions, 90%+ for action completion.
  • Customer satisfaction: Measure CSAT or NPS specifically for agent-handled interactions. Target parity with human agents for routine inquiries.
  • Cost per interaction: Compare the fully-loaded cost of an agent-handled interaction versus a human-handled one. Agent interactions typically cost 70-80% less.
  • Resolution time: How long does it take the agent to resolve a request versus the current process?

Step 6: Launch and Iterate

Start small: Deploy the agent for one channel (web chat only), one team (one product line), or one subset of requests (order status only). Monitor closely for the first 2-4 weeks.

Review conversations daily: In the first month, someone on your team should read 20-30 agent conversations per day. Look for: incorrect answers, missed escalation triggers, confusing interactions, and opportunities to expand the agent's capabilities.

Iterate rapidly: Based on reviews, update the agent's knowledge base, adjust escalation thresholds, and refine its responses. The first version will not be perfect - that is expected. What matters is the rate of improvement.

Expand gradually: Once the agent is performing well in its initial scope, expand to additional channels, request types, or user groups. Each expansion should be treated as a mini-launch with its own monitoring period.

Common Pitfalls to Avoid

  • Trying to automate everything at once: Start with 5-10 well-defined tasks, not 100.
  • Skipping the knowledge base audit: Garbage in, garbage out. If your documentation is outdated or wrong, the agent will confidently give wrong answers.
  • Not defining escalation paths: An agent without clear escalation rules will either frustrate customers by refusing to help or make mistakes by trying to handle things it should not.
  • Measuring only cost savings: The best AI agents also improve customer experience. If you only optimize for cost, you might build an agent that is cheap but frustrating.
  • Launching without human oversight: Always have a human monitoring agent conversations for the first 1-2 months. Automated quality checks supplement but do not replace human review.
